Diary of an Indie Hacker — Entry 10: The watermark that made free possible
Day ten: a free tier with a watermark on every export — and why free users are a distribution channel, not a cost center.
Originally written November 15, 2025
Today we shipped the thing that makes the business model work: a free tier with a watermark on every exported clip. Not on the last chunk, not as a surprise at the end — on all of them, honestly and upfront. The watermark is the price of free. Saying that plainly felt better than pretending otherwise.
Alongside it, captions got real customization: colors, font sizes, the works — and both AI Clips and AI Subtitles now share one rendering pipeline, so a caption looks the same no matter which tool made it. Two features, one engine. This is the "build the pattern first" lesson from yesterday paying off already.
There's a deeper reason the watermark matters beyond revenue: it makes every free export a tiny advertisement. A creator posts a clip, their audience sees the mark, a few of them come looking. Free users aren't a cost center — they're the distribution channel we didn't have to buy.
Next entry: the app learns to send email, and subtitles finally works end to end.
